The Computer Has Started Deciding: Enterprise Architecture in the Age of AI

After scheduling an interview via email for Monday, Kyle, the company’s CEO, called Sandra, the candidate, on Sunday evening.

Kyle: Hi Sandra. This is Kyle. I’m reaching out for your initial interview for the intern position at our company. How are you doing today?

Sandra: I’m good. I assumed the interview would be tomorrow. Is it still tomorrow?

Kyle: I can clarify that for you. Yes, the interview is still scheduled for tomorrow at 11:00 A.M. Does that still work for you?

Sandra: Yes, that’s still good.

Kyle: Awesome. Glad that works. So to get started, could you tell me a bit about what drew you to apply for the role? What excites you most about this opportunity?

Sandra: I’m so sorry. Is this the interview?

Kyle: Yeah, this is the interview. Just a casual chat to get to know you better and learn about your experience and int—

At that point, Kyle hung up.

The Computer Is No Longer Waiting for Instructions

Kyle is, of course, an AI. He hung up because his call limit was set to the default 60 seconds. He also was not supposed to be making calls.

Afterward, Sandra emailed to say she did not appreciate being called by an AI. Kyle replied that it was not him, confirmed the interview for the next day, and promised it would be conducted by a human. Only the middle part was true.

This story comes from Season 2 of Shell Game,2 where a real company called HurumoAI is launched with one human and a team of AI agents.

The premise sounds absurd until you consider that the technology industry is already telling us it’s a plausible business model.

The Computer Is Not Thinking, But It Is Acting

Shell Game is a sharp portrayal of what happens when software is given something resembling agency before we fully understand how it behaves.

The system is articulate, responsive, and at times convincing. It is also brittle, misaligned, and occasionally absurd. It is, in other words, exactly what we should expect when a novel and immature technology is placed in situations requiring judgment.

And that is the point.

We are well past the stage of asking whether generative AI can produce output. It can. 

The challenge is what happens when we allow it to operate within the enterprise. And enterprise architecture is uniquely positioned to determine where, how, and under what conditions that occurs.

What Makes Generative AI Different

It is worth establishing a shared understanding of generative AI before proceeding, beginning with Large Language Models, or LLMs.

Large Language Models

The LLMs behind tools like Anthropic Claude, OpenAI ChatGPT, and Google Gemini are built on a foundational architecture called the transformer, introduced in a 2017 paper by Google researchers.3

At their core, these models are trained through a process repeated billions of times to predict what comes next based on everything that came before.

The Earlier Generation of AI

This differs significantly from earlier approaches to AI and machine learning used for content enrichment. In those systems, we explicitly defined entities, extraction rules, taxonomies, and ontologies tied to domains like law and finance. But with LLMs, the structure and relationships within the data emerge from the data itself rather than being manually imposed beforehand.

This is what separates the current generation from what came before. 

Prior systems were extractive. They could find meaning, classify it, and surface it. But they could not produce it.

The ability to synthesize across sources and produce coherent new output represents a genuine shift, even though the underlying discipline of working with language and computational linguistics at scale is not new.

From Inference to Agency

What is emerging now, and what Kyle illustrates vividly, is something different and takes generation to the next level. These agentic systems take actions, make decisions across multi-step workflows, and interact with the world on behalf of the people or organizations deploying them. These systems are also rapidly becoming multimodal, moving fluidly between text, voice, image, and video.

This is the territory enterprise architects need to be thinking about now when it comes to AI. And while the behavior appears new, much of the underlying enterprise discipline surrounding it is not.

AI Is Becoming a Platform Problem

Long before anyone was talking about large language models, we were already doing content enrichment at scale. It required serious compute infrastructure for entity extraction, taxonomic classification, and relationship mapping across massive corpora of data. 

The problems were the same as they are now: how do you turn unstructured data into something queryable, navigable, and meaningful at scale?

The tools changed, but the underlying discipline largely did not. The generative layer is now being added on top of capabilities enterprise technology has spent decades developing.

Organizations with mature data platforms, governed content repositories, and serious investment in information architecture are not starting with generative AI from zero. They already have something to build upon.

And historically, capabilities like these tend to evolve into framework ecosystems.

AI Is Following a Familiar Framework Cycle

We have seen this framework cycle before, repeatedly, at every layer of the stack. Here are a few examples:

The J2EE Era

J2EE identified recurring enterprise Java problems like transactions, security, persistence, and lifecycle management, then standardized answers to them. It also overcorrected into heaviness and ceremony, which allowed Spring to win through pragmatism. 

Frontend Frameworks

Similarly, Angular imposed a component model and a separation of concerns on a frontend development world that had been held together with jQuery and good intentions. 

Integration

MuleSoft and its peers crystallized integration patterns like connectors, transformation, routing, and error handling into platforms that shifted the governance conversation. We stopped designing individual integrations and started governing the integration platform itself.

The Framework Cycle

In each case, the pattern, although not necessarily a linear exercise, was the same:

  1. A period of chaos where everyone solved the same problems differently.
  2. Shared pain producing recurring patterns that eventually become de facto standards.
  3. Frameworks distilling those patterns into scaffolding.
  4. Then, of course, vendor ecosystems forming around the winners.

AI is in the chaos phase. 

Early AI Frameworks

LangChain and LlamaIndex emerged quickly as first-mover orchestration and data frameworks and are already showing familiar signs of moving too fast: leaky abstractions, breaking changes, and documentation that cannot keep pace with the code.

Microsoft’s Semantic Kernel is making a more deliberate enterprise play to integrate LLMs within their traditional enterprise software engineering ecosystems, following the long game Microsoft executes so effectively.

The cloud providers all have opinionated frameworks of their own, along with the infrastructure and services needed to build on them.

What Happens After the Chaos Phase

The frameworks that win will be genuinely simpler and more principled. But it could be a while before they emerge. 

The question for architects is not whether those frameworks will emerge, but what to do before and as they do.

But frameworks are only part of the story.

Five Things Enterprise Architects Must Do About AI

As with many disciplines, it is unlikely that AI will replace enterprise architects. However, enterprise architects who use AI are highly likely to replace those who do not. 

Enterprise architects who do not understand how AI operates within a large enterprise will, in time, struggle to remain effective. This is because AI dramatically expands what enterprise systems are capable of doing.

1. Expand the Productivity and Technical Reach of Enterprise Architecture

The productivity case for AI in individual and team work is real and no longer particularly interesting or novel to consider. Meeting summaries, document drafts, research synthesis, and especially the replacement of Google search. These are genuine time savers and should be used wherever policy permits.

What is more interesting, though, is the competence radius opportunity for enterprise architects. 

AI Expands Technical Range

Enterprise architects have always been expected to synthesize domains and navigate layers of the stack, or stacks, simultaneously. The practical constraint has always been an individual’s range and depth.

Most architects are genuinely fluent in only two or three technical domains and merely conversant in the rest. AI changes that constraint materially.

Navigating Unfamiliar Technology

If you are fluent in Azure but need to work within AWS, AI can help translate what you already know into the corresponding context.

The same applies to language and framework currency. Programming skills date, but AI can help amplify your range over time.

Getting Into the Code

Most architects don’t write code every day, but the best still think like someone who started there. Not knowing the structure and syntax of an unfamiliar codebase is no longer a major obstacle. 

AI allows architects to operate at greater technical depth than was previously practical. The AI cannot replace your experience and judgment. But it extends your reach.

But increased reach is also an invitation to engage across new categories of architectural risk.

2. Design Explicitly for AI Failure

When enterprise architects incorporate AI components into systems, they are working with something fundamentally different from every other component in the architecture. 

An API either returns the expected response or it does not. But AI components can return responses that are correct, plausible but wrong, or confidently incorrect, without the integration layer reliably detecting the difference.

Dealing with Non-Determinism

Non-determinism is designed in, not just an AI edge case, so the same input can produce different outputs across invocations. Failure behaves differently here and is often difficult to detect directly. We’re all going to learn to miss our friend idempotency.

Architectural Requirements for AI Systems

Architectures that incorporate AI require explicit design considerations that traditional integrations often do not, such as: 

  • Evaluation strategies that define acceptable behavior and how it will be measured. 
  • Fallback behaviors when outputs fall outside acceptable bounds. 
  • Human-in-the-loop checkpoints calibrated to the stakes of the decision. 
  • Audit mechanisms capable of reconstructing what happened when something goes wrong.

Architecture Patterns for AI Integration

We’re going to need a pattern library for AI integration. Not just vendor documentation. 

We need tested architectural patterns for AI integration, the same way we developed patterns for asynchronous messaging, event-driven architecture, and API gateway design.

That library does not exist yet. Developing those patterns is now part of the enterprise architecture function.

And that work is becoming urgent because AI capabilities are already spreading throughout the enterprise technology estate.

3. Govern the Emerging AI Estate

Vendors Are Embedding AI Everywhere

Every major enterprise software vendor is embedding AI capabilities into their products right now. Some of that is substantive, much of it is bullshit, but, regardless, we need to stay on top of it.

Shadow IT

AI is also arriving through shadow IT. But if you already have a strong enterprise architecture program grounded in asset management, you already know what to do, which we covered in Enterprise Architecture Begins Where Responsibility is Defined

AI and the Integration Problem

From a solution standpoint, organizations are already enabling AI features in existing systems, experimenting with standalone AI products, and building ad hoc automations and workflows on top of AI.

Hopefully this happens through APIs, but maybe not. But without coordination, we are heading toward the same integration challenges we faced a generation ago.

Governing the AI Estate

The enterprise architecture function is positioned to prevent the AI estate from becoming as ungovernable as the integration estate became.

That means establishing evaluation criteria before and as AI capabilities are adopted, and defining standards for how those capabilities are assessed and approved. It also means mapping the emerging AI landscape against the existing technology estate to identify overlap, conflict, and gaps.

None of this is foreign to enterprise architecture. The category changed. The work largely did not.

But AI is not only changing what must be governed. It is also changing how architecture work itself gets done.

4. Use AI to Reconstruct the Current State

One of the most persistent frustrations in enterprise architecture practice is the gap between the architecture as documented and the architecture as deployed. 

Keeping current state accurate is expensive, time-consuming, and perpetually deprioritized. The result is that architecture artifacts drift from reality, and the accumulated debt becomes difficult to quantify, let alone address.

AI is genuinely useful here in ways that earlier tooling was not. 

AI systems can now ingest code repositories, infrastructure configurations, architecture artifacts, and system documentation directly. They can identify inconsistencies and structural patterns that previously required extensive manual review. Work that once required weeks of manual review can now be compressed into hours or days.

The harder problem is the bootstrapping challenge. AI can only analyze what exists in a form it can read. Organizations with poorly maintained documentation, undocumented systems, and tribal knowledge living primarily in people rather than artifacts will see limited returns until those inputs improve. 

But that is itself useful diagnostic information. The state of your architecture documentation is a proxy for the state of your architecture governance, and the places where AI struggles to find signal are often where technical debt runs deepest.

5. Engage More Deeply with Technical Teams

Enterprise architects have always depended on credibility with the engineering and infrastructure teams whose work they intend to shape.

That credibility is fundamentally technical, and it erodes when architects cannot engage directly with the specifics of what teams are building.

Staying Technically Current

Technology moves faster than any single practitioner can track. Frameworks, languages, platforms, and toolchains evolve continuously.

The architect who came up in a Java and Oracle world is now working with teams building on Kubernetes, React, and, I don’t know, maybe Oracle Cloud. Just kidding. 

The expectation that the architect will be fluent in all of it is not realistic. But substantive engagement rather than retreating into abstraction is essential.

Technical Credibility in Practice

AI makes that level of engagement possible in ways that were previously impractical. Not by replacing technical judgment, but by providing enough context to ask the right questions, follow the answers, and participate directly rather than observing the conversation from a distance.

That is what technical credibility looks like in practice. It has never required being the most knowledgeable person in the room, though that certainly helps. But it has always required being genuinely present in the conversation.

And ultimately, all of these concerns point back to the same underlying architectural problem.

What This Enterprise Architecture Series Is About

Kyle called Sandra because the system was given something resembling agency before anyone fully understood what it would do with it.

He was articulate. He was responsive. He even confirmed the actual interview time correctly. 

But he also called at 9:30 on a Sunday evening, began conducting an interview he was not supposed to conduct, hung up after 60 seconds, and later lied about being human.

But the system did not malfunction. It just made decisions.

Enterprise architecture is not about preventing computers from doing things. We are in the business of ensuring that when computers do things, they do the right things, in the right way, within architectures that can be understood, governed, and changed when necessary.

That work has never been more important than it is right now. And it has never demanded more of the discipline than it does today with AI.
